Keep Them Watching
“They click. Then they leave.”
You become: Someone who reads retention graphs and engineers the watch, beat by beat
Retention is not charisma — it's structure. Find the cliff in your graphs, rebuild your first minute, script in open loops and payoffs, and turn what works into a format document so every future video starts at your best.
Understand
How to read a retention graph like a mechanic, not a victim.
Practice
Scripting hooks and payoffs instead of hoping for them.
Create
One engineered video and the format document distilled from it.
Evidence
Your retention curve against your old average.
Read the graph
The retention graph is the only honest feedback you own. Learn its language.
- Understand30m
Find the cliff in your three most recent videos
Open the retention graph on your last three videos. Find where the steepest drop is and scrub to that exact moment in the video. Write down what is on screen when they leave. Do it for all three. You're looking for your pattern — most creators have the same leak in every video and have never looked.
You’ll have:Three cliff timestamps and what was happening at each.
- Understand40m
Clock the payoffs in one great video
Take a high-performing video in your niche, a notebook, and a timer. Every time the video pays something — answers a question, reveals a number, lands a joke, shows a result — log the timestamp. Then look at the gaps. That spacing is the rhythm your viewers have been trained to expect.
You’ll have:A payoff timeline for one benchmark video, with the gaps measured.
Engineer the first minute
The first minute is written, not performed.
- Create30m
Rewrite your standard intro without the throat-clearing
Take your usual opening and delete: the greeting, your name, 'in this video I'm going to', and the subscribe ask. What's left must do one job in fifteen seconds: prove the thumbnail's promise is real and about to be kept. Show the result early, tease the method — the reverse never works.
You’ll have:Your new fifteen-second opening, written out.
